I got four hours a day back. Not by using AI to save time.

Most business owners are using this stuff backwards, and I was too. Here is the difference between automating tasks and removing the thing that is actually capping you.

Four hours a day. That is what I got back. Not from using AI to save a little time here and there. From using it to remove the one thing that was capping everything else in my business.

The mistake almost everyone makes

Most people use AI to do tasks faster. Generate a caption. Make a flyer. Draft an email. It feels productive because it saves twenty minutes, and then the business hits the exact same ceiling it always hits.

You end up slightly less annoyed, because you optimised random parts of the operation instead of finding the one part that actually controls how big this thing can get.

AI is leverage. That is the whole thing. Most people think it is a tool that executes something.

Think of an agent as an employee who does one job and never calls in sick. There are operational tasks in your business that happen every single day. They are boring, they are repetitive, and they eat your time. An agent can take those.

Take this with you

Saving twenty minutes on a task is not leverage. Leverage is removing the one job that decides how many clients you can carry. Work out which one that is before you automate anything.

Not perfectly. I am not going to tell you it is flawless, because it is not. But it does not need to be flawless. It needs to take the load off you. If you are spending three hours a day on something and the agent takes it down to one, you just got two hours back, and those two hours are the entire reason you did it.

Protecting the wrong resource

Here is what I keep watching business owners do. They protect their money and they spend their time like it is free.

Your time is the most valuable thing you have, and you are the only one who can get more out of it. And the ceiling matters more than anything else you are working on, because if your business can run without you sitting inside it, you can duplicate it. Remove yourself from the process and the thing becomes repeatable. Got the cash, open another location. In my case, take more clients.

Mine was the editing

I run content for fitness and wellness businesses. Photo, video, social, podcasts. And I had a hard number. Around ten clients was what I could carry before everything got busy.

The bottleneck was always the editing. Filming was not the problem. Shooting photos was not the problem. Onboarding, finding leads, taking calls, planning content dates, none of that would break me. It was sitting down afterwards. Any video editor reading this already knows.

And I am fast at editing. I spent years getting fast at it. It was still the ceiling.

So I stopped trying to get faster at editing, and I stopped trying to hire editors. I built agents instead, with Claude Code, and gave each one a single job.

I shoot a podcast, which takes about an hour. Editing the full multicam used to take hours on its own, sometimes days. Now I drop the camera files onto my computer and the agent takes over. One agent edits. One publishes to YouTube and Spotify. One cuts the clips. One writes the reels and posts them.

Four hours a day. That is what came back.

Some of it goes into reaching out to more clients. Some of it I just enjoy. I live near the beach, so I walk more. Some of it goes to my son, and to sleeping, and to doing nothing. Nobody tells you that part when they are pitching AI as a productivity tool.

Building clever things that change nothing

I have a client who is technical and likes to be involved, so he started building his own agents. A CRM. Blog posting. Good work, genuinely.

Meanwhile his Google Business Profile sits untouched. In an era where search is turning into AI answers, that profile is one of the things actually feeding them. But it is not sexy, and it takes real work.

I am not standing above this. I do it too. I am good with these tools and it would be very easy for me to spend a week building something clever that changes nothing in my business. It happens because using an AI tool feels good emotionally. You feel like you are moving, and you can move very fast in a direction that does not matter.

Another client automated everything. Onboarding, lead funnels, publishing across platforms. He kept pushing on automation to create more output. What he actually needed was a sales team, or to start doing the sales himself. Picking up the phone. Getting rejected. Following up on referrals. Cold email. None of that is fun, which is exactly why it was the thing that would have moved the business.

Take this with you

If the work you are automating is the work you enjoy, you are probably automating the wrong thing. The bottleneck is usually the job you have been avoiding.

The one that got killed

A client needed training videos for his staff. Something he had wanted for years and never got to, because filming takes time he does not have. So we built a system: he writes the script, an agent turns it into a video of him using an AI avatar built from footage we already had. Then we put it all in a community site his staff could log into.

He loved it. Two months later he killed the whole project. It did not feel right to him because of the avatar.

I understand that, and I am not going to argue with a man about his own face. I do think there was another option: tell the staff these are AI videos, they are short, watch them. Most people would have watched them and got on with their day and still had the training.

But that is where we are right now. Businesses are posting AI-generated flyers everywhere, and people still push back on AI video. That will take time. So be intentional about it. Everything my agents produce traces back to something real: a podcast I actually shot, words a client actually said on camera. The blog posts, the newsletter, the clips, all of it comes from something that happened.

What to do about yours

Do not open ChatGPT and go looking for something to automate. And do not ask it what is stopping your business from growing, because it does not know.

Go for a walk and record a voice note. Talk freely for a few minutes, in your own words, about one question: what is the thing that breaks if you double your customers tomorrow?

Not what annoys you. What is capping you.

For me it was the video editing. If I added ten more clients, the editing would have broken the business, because there would simply have been too much of it.

Once you have that voice note, then you go to an AI tool. Start a conversation and say: this is the bottleneck in my business, if I double down on it my business breaks, help me find a way to automate it with an agent.

And then you find the new ceiling

The wall I am at today, recording this, is no longer the editing. It is finding enough of the right clients to fill the capacity I just built.

That is how it is supposed to work. You do not get to solve your business once. You raise your ceiling, and then you go and find out where the new one is.
